The hard part is the operational shape of a single play: which trigger, routed to which persona, with which message, on what clock. The gap between "we monitor signals" and "we close from signals" is filled with worked examples.

Industry & persona. Mid-market B2B SaaS vendor selling infrastructure or developer tooling. Buying persona: VP Engineering or CTO of a Series B–stage company that just raised in the $20M–$60M band. The pain is the moment between "we have a working product" and "we now have to scale the architecture, the hiring, and the on-call rotation under board scrutiny."
The signal. A funding round announcement — Series B, not Seed, not C — published within the last 14 days. Series B is the band where engineering org expansion becomes a board-level conversation. Earlier rounds are too noisy; later rounds usually mean platform decisions are already locked in.
Detection method. Funding databases (Crunchbase, Pitchbook, press releases) monitored daily, filtered by stage, geography, and sector. The CTA is a forwardable content asset, not a meeting. Meetings come on the second touch.
Outcome pattern. Outreach angle. Technical and short. CTA: a Slack-Connect channel or 20-minute architecture conversation, not a demo. AI-tooling buyers ignore demos; they read code.
Outcome pattern. Reply rates are highly time-bounded — the window closes within 30–45 days as integration decisions solidify. Plays fired on day 3–10 perform well; day 30+ gets ignored because the team has made the call. Unit economics work because deal sizes are large and cycles short relative to enterprise norms.
What the operator learned. Speed dominates everything else. A mediocre message on day 5 outperforms a polished message on day 25. Building detection-to-outreach inside the 7–14-day window is half the play; the other half is having DevRel ready to ship the artifact at launch speed.
Cross-pattern observations
Six examples across very different industries, but the structural commonalities are consistent.
Specificity beats coverage. Each play narrows aggressively — Series B, not "any funding event"; partner promotion at a 50–500 lawyer firm, not "any law firm hire"; a Phase II trial with confirmed funding, not "any registration". Vendors who fire on the broadest interpretation almost always underperform those who narrow ruthlessly.
Persona alignment is non-negotiable. Each play targets one persona with one role-specific pain. The healthcare play targets clinical operations, not the CMO; the AI tooling play targets ML Platform, not VP Engineering generally. Personas one role away dilute the response signal and misroute the conversation.
Timing windows are real and short. 14 days for funding, 60–120 for regulatory, 6–9 months for facility expansion, 30–60 days for partner promotion, 60–120 days for trial startup, 7–14 days for model launches. Outside the window, the same message converts at a fraction of the rate. The ops investment is in detection latency.

The first deliverable is content, not a meeting. Every play offers an artifact — teardown, checklist, integration architecture, peer comparison. Meetings come on the second touch. This inverts the legacy SDR pattern and is, in our experience, the single largest reason signal-based plays outperform interrupt-based outbound on quality.
Where signal-based selling fails
Not every vendor who tries this approach makes it work. Three failure patterns repeat.
Anti-pattern 1 — Signal stacking with no router. Teams subscribe to four or five sources, dump everything into a CRM, and tell SDRs to "work the list". Without filters by stage, persona, geography, and recency, signal volume is worse than the cold list because the signal carries an implicit promise of relevance that the message can't keep.
Anti-pattern 2 — Generic message on a specific signal. A common failure is correctly detecting a Series B funding event and then sending the same product-overview email. The signal does the customer the favor of timing; the message has to do the favor of relevance. If the message would read identically without the signal, the play is broken.
Anti-pattern 3 — Treating signals as a volume play. Some teams interpret signal-based selling as a way to send more outbound by automating around new triggers.
